The buying committee versus the optimisation model

The ad platforms are built on a single premise: one person sees an ad, one person takes an action, that action is attributed to that person. Every optimisation model, audience tool and reporting default follows from it. For most advertisers that premise is roughly true.

In B2B SaaS it is false in a specific and expensive way. Your purchase involves a buying committee, commonly five to seven people in a mid-market deal, more in enterprise. They have different jobs, different objections, and radically different relationships with advertising. The person who clicks your ad is usually researching on behalf of the person who decides, and the person who decides frequently never clicks anything at all.

So when the platform optimises toward form fills, it does exactly what you asked and finds more of the people who fill forms. That population skews toward analysts, juniors and consultants: the researchers, not the deciders. Your cost per lead looks healthy. Your close rate quietly falls. And because the algorithm reinforces whatever converts, each cycle it gets more efficient at finding you people who cannot buy.

Layer the timeline on top. A committee takes months to align, and the platform's attribution window closes long before consensus is reached. The deal that started with an analyst's click in February closes in June, invisible. So the campaigns that reached real buying committees look like failures, and the campaigns that harvested easy form fills look like wins, and the budget moves toward the second one.

The correction is to stop measuring people and start measuring accounts. Account-level intent scoring rather than lead scoring, CRM-stage conversions fed back server-side and value-weighted so the model learns from qualified pipeline instead of downloads, and offline uploads so late-closing revenue still trains the system. At $127.85 a click, the difference between an account optimised for researchers and one optimised for buying committees is not a percentage. It is most of the budget.
